Can you replace a face-up card?
Yes. You may replace a visible card with a card taken from the discard or draw pile.
A straightforward swap
Place the incoming card face up where the old visible card was. Put the replaced card face up on the discard pile.
This is the safest way to make a known improvement. Replacing a visible 11 with a visible discard of 2 reduces your current layout by nine points with no hidden-card risk.
Matching consequences
The replacement may complete a vertical column of three equal cards. If all three cards in that column are now face up and equal, remove the column immediately.
A face-up card is not locked. Players sometimes assume revealed cards can only be watched, not changed. Both visible and hidden positions may be replaced.

A 1 replaces a face-up 12 in the layout. The 12 goes to the discard pile.

Eleven points gone
The 12 goes to the discard pile and the 1 takes its place.
Replacing a visible high card is the most reliable way to lose points fast.
